Gaining Real Insights from Your Team

I recently spent an entire day conducting an in-depth review of an appraisal firm, sitting down with the owner and their staff to evaluate every operational process, KPI, financial metrics, and overarching business goals. The goal of an exercise like this is to map out a clear path to take a business from its current state to a much higher level of performance.

One of the most valuable moments in any business evaluation happens when you sit down with the support team and employees. In that environment, I like to go around the room and ask each individual a direct question: "What is the business owner currently doing that is getting in the way of your success?" You might expect people to hold back with their employer sitting right there, but employees want the business to succeed just as much as you do. When given a structured, constructive platform, they will tell you exactly where the bottlenecks are.

Building Alignment and Vision

As a business owner, it is easy to occasionally feel like you are the only person holding the vision, driving momentum, or pushing for higher standards. If your staff seems out of alignment, it usually comes down to one of two issues: either you have not clearly communicated the vision, or you have people on your team who simply do not share a growth mindset. To build a highly profitable, smooth-running business, you must surround yourself with individuals who are aligned with your goals and invested in the firm’s trajectory.

Hearing unfiltered feedback from your staff can land differently than just staring at operational numbers. It highlights the exact friction points in your daily workflow that are holding back production, client turnaround times, and overall growth.

Implementing Practical Communication Loops

You do not need to bring in an outside consultant to capture these operational insights. You can start building stronger communication channels right now using two specific types of regular meetings.

First, schedule consistent, one-on-one check-ins with every member of your team, including local administrative staff or remote virtual assistants. Ask them straight up: "How am I doing as a leader? Where am I getting in your way? What should I stop doing, and what do you need more of from me?"

Second, hold regular team meetings and incorporate a "round-robin" exercise at the end. Go around the room and have every single person share two things:

  1. One positive thing that went well or worked smoothly since the last meeting.
  2. One practical recommendation for how the firm can improve its current processes.

When you regularly collect, process, and act on this direct feedback, you remove internal friction and clear the path for long-term expansion.
